Pick the campaign type from the goal, not the format
Google finished upgrading Video action campaigns to Demand Gen by April 2026, after removing the option to
create new ones in April 2025 (Google Ads Help). Conversions and leads go to Demand Gen. Awareness goes to Video reach, which comes in three modes:
efficient reach, non-skippable reach (15-second ads, or 30-second ads served mostly on connected TVs), and
target frequency (Video reach campaigns). Mixing those goals in one campaign is the most common reason a YouTube report can't be read.
Fund Demand Gen to Google's own floor
Google's performance guide asks for a daily budget of at least 10 times target CPA, at least 50 conversions
before you judge results, and bid changes kept within 15% (Demand Gen performance guide). If the budget can't support that, we run fewer campaigns rather than thinner ones.
Use channel controls deliberately
Demand Gen can serve across YouTube Shorts, in-feed, in-stream, Discover, Gmail, Maps, and the Google
Display Network, and you can narrow it to specific channels (About Demand Gen). We start broad when the conversion signal is strong, and restrict a channel only when the channel report
shows it spending without backend results.
Cut creative for the placement
Skippable in-stream ads can be skipped after 5 seconds. Bumpers last 6 seconds. Shorts ads can be swiped
away immediately (About video ad formats). Each needs its own opening. Google's ABCD research with Ipsos, Kantar, and Nielsen links ads that follow
its Attention, Branding, Connection, and Direction principles to a 30% lift in short-term sales likelihood
(Think with Google). We use the ABCDs as a pre-flight checklist, not a formula.
Measure lift, then scale
After a few weeks of stable delivery we run a lift study, and raise the budget only if the incremental
result holds.
Common YouTube mistakes John fixes
Engaged-view conversions treated as clicks. For skippable in-stream ads, an engaged view
means 10 seconds watched, or the whole ad if it's shorter, followed by a conversion inside the engaged-view
window (About engaged-view conversions). That's a real signal, but a different one. We report it separately and set the window per conversion
action.
One horizontal video everywhere. A 16:9 TV spot letterboxed into Shorts looks like an ad
nobody made for the phone. Google's specs list vertical 9:16 at 1080×1920 for Shorts (video ad specs).
Branding in the last frame. If the logo appears at second 25, most skippable viewers never
see it.
Brand Lift studies that were never going to finish. In the US, a one-question study needs
about $10,000 in eligible budget across 10 days (Set up Brand Lift). Below that, the study just runs and never reports.
Personalized targeting aimed at made-for-kids content. Google doesn't allow personalized ads,
third-party trackers, or data collection on content set as made for kids (Ads and made for kids content). Placement lists built from "popular channels" often include it by accident.

Should I use Demand Gen or a Video reach campaign?
Use Demand Gen when the goal is a conversion you can track: a sale, a lead, a sign-up. Use Video reach when
the goal is reaching as many of the right people as possible, or reaching them a set number of times each
week. They're bought and judged differently, so they run as separate campaigns.
How much budget does YouTube need to work?
For Demand Gen, Google's own guidance is a daily budget of at least 10 times your target CPA and at least
50 conversions before judging performance. Awareness campaigns can run on less, but a US Brand Lift study
needs about $10,000 in eligible budget across 10 days for a single question.
What is an engaged-view conversion?
For skippable in-stream ads, it's a conversion from someone who watched at least 10 seconds, or the whole
ad if it's shorter, didn't click, and converted within your engaged-view conversion window. You can
set that window per conversion action.
Do YouTube Shorts ads need different creative?
Yes. Shorts ads play between organic Shorts in a vertical feed and can be swiped away immediately. They need
9:16 video, a hook in the first second or two, and the brand shown early. A letterboxed TV spot rarely
performs there.
How do you prove YouTube is incremental?
